I did a search and couldn't find the answer but I read on-line somewhere that Imuran takes about three months before it kicks in.  Does anyone know if this is true or does it depend on the person?

Everything I read confirms that. It can take a up to a few months for the medication to kick in. That is why people in a flare are often given prednisone concurrently.

Both Imuran and 6mp can start working in as little as 3 weeks (as it did in my case - seen slight improvement at that time) for almost up to a year before any improvement is seen. That is why other treatment options are still persued until it starts to work.
